Desire is a nice things isn it ? Strong, Powerful, the Axis of the world …
Still, not too present in our work life, hm ? besides gossips, I mean . In fact, when you do something , go and see and ask yourself « Why am I doing it? » :

if the answer is « because I’d like to do it », you probably have a strong motivation to do it : your desire.

if the answer is « because I have to « , could we assume … that you have no real desire to do it ? ( but some constrainst, rather, you would prefer to avoid the consequence of , for instance ? losing this, lacking that…).

I Like it

Yesterday, I was watching some action movie showing Delta Force overtaking outnumbering enemies, progressing under fire, with dexterity and courage , and the same thought as usual came again : « My God, How much courage do you need to walk toward the enemy under fire ? ». Personally, I would probably hide behind cover, and wait till its finished…or flee, which is the best way to get a bullet in the back , in fact…( I am obviously not a potent Delta Force recruit… ). Sure, one thing to consider is the superior training they received, still I thing there is something beyond just preparation…In their case, they know how to progress toward the enemy with dexterity and synchronisation, but it needs the willingness to effectively achieve it… [singlepic id=145 w=320 h=240 float=right]Yesterday, coincidentally, one of my coach favourite phrases collided in my mind: Readiness is Preparedness plus Willingness. [singlepic id=147 w=320 h=240 float=right]

Preparedness ,Willingness

He meant that successful outcomes are generated with Preparedness and Willingness. Regardless of how well you may be prepared ( skills, money, process, training), you need the willingness, the craving for the outcome, the desire to achieve it … Well, appetence is the latest business buzzword for that, heard that already ?…

When diversion or adversity surface, preparedness is of no use without willingness . Willingness will will use preparedness to stay focused on the outcome, over or around the obstacles…

Willingness is not just raw will power , this is a belief that you just desire the outcome, that you attract it, or are attracted by it.

[singlepic id=146 w=320 h=240 float=right]

This belief will get you to the end of the project, willingness, not preparedness. This belief is why you want to do it, nor how you want to do it , neither what you want( Why is willingness, How is preparedness, and What is the outcome you want.

So what ?

My Statement here is that project get derailed not so much by the lack of preparedness (How) , but an unclear and unstable Target (What), which itself stems from the fuzzyness of the expression of the Willingness (Why) .

The Why remains mostly in the « unconscious part » these days, or get briefly summarized to a positive figure, the expected « return of the project » (quite often based on « interesting » assumptions ) . Often, the sponsors may have contradicting or conflicting interests, but a political consensus is attained to launch the project. But by not deepening and explicating the motivations of the sponsors, the risk is high that the motivations change in intensity or direction as time lapses. This may lead to new rounds of political influence in the steering of the project, either by questioning what has to be achieved, or achieved first. And this will be reflected in the project. As the project get redirected/ realigned/ reshuffled, the willingness of the « doers » in the project is gradually affected by the changing minds in the steering. As Above, so Below , isn’t it ?

And ?

in this first post, we illustrated that desire is the stronger mover in an endeavour, and will influence the target of a project. In current practices, it stays mostly undocumented, or superficially. Still this is a major risk in your project, as project takes times to get achieved, and the motivation of the sponsors may change over time, affecting the motivation of the doers of the project in a downward spiral . This risk should be identified , and mitigated.

[singlepic id=149 mode=web20 float=right]

The mitigation is to move the motivations in the conscious part of the project, by documenting them at all level.

in the next post, we will see how to make sure you process reflect the motivation of the sponsors, and will start with a » business case » document .

In the last beta, I had a series of very interesting conversation with VC, entrepreneurs and coaches about how hard it is to achieve good match in resourcing a project, and how recent advances in psychology can help us practically in that domain. Let’s share that.

Martin Seligman

is the though leader of a positive psychology, Positive psychology is a recent branch that « studies the strengths and virtues that enable individuals and communities to thrive ». Positive psychologists seek « to find and nurture genius and talent », and « to make normal life more fulfilling », not simply to treat mental illness. Martin said that psychology spent the last 60 years turning miserable people into less miserable people, to find the last 10 years, that it will not help « normal people » being happier, because, and that is key : to be happy, you need to use other strengths than just not to be miserable.

They found that to be happy, you have to use yourself at your best. This is long known in business, where it is said you have to do what you are best at. But now, not only can they found out, but they can measure it. That is becoming interesting…

Let’s illustrate this on an example

consider consider the following profile, and imagine this individual applies for a position to manage, in a traditional sense of the term, a team of 5 accountants. What matters in this table is the order, that represents priorities, not the weight in itself.

[singlepic id=94 w=266 h=480 float=right]

We assume this individual has the necessary technical skills.

Do you think he can he do it ? Most probably yes ( leadership, social intelligence are high enough, for instance)

But is it going to satisfy him ? Probably not. Because open mindedness, curiosity, creativity, bravery may not be exercised in that job, and they are higher on the list than leadership and social intelligence. So after a few month doing the job, when the fad of discovering a new job will have passed, this manager may get depressed, or will divert in private life, opting for long hours of surfing, to exercise curiosity, or gaming at night, or look to a fight with his colleagues to exercise his bravery, …

So, in fact you can be good for a job, but this job may not be good for you….

In the traditional sense of resource management, it stops here. Because roles are defined abstractly, without taking care of « real people ». Nobody cares about adjusting them to reality . Ultimately, Our examplative individual may have problem; get fired, and another Manager will come in, with other unsatisfied strengths, and the dance will go on… Which is a shame, because these unused strength, somebody else may need and use them in the same company. The same profile can be used in conflict mitigation, change management or technology survey and integration, where his top 5 skills will be used to help others and this action would nurtured him. It does not need to be a full time job…

In Summary,

you need to know yourself (remember Socrates favourite motto ? but now, you have no excuse, right ? just 24 questions…see below)

but also act accordingly,

ie happiness comes when professional and private life exercises your strengths. Life becomes then more fulfilling and for that , a bit of re engineering may be necessary.

Productivity comes just naturally when you are aligned, as you do as you like, … literally…

Do as you like…

Having that in Mind, Let us look at the Real Life Examples that emerged during this beta group session :

Emile Nols ( PublicityWeb) mentioned the case of a friend, who is successful in her job, which she applied for after succeeding brilliant studies. Nevertheless, she is getting bored now and getting depressive. Why ? most probably because she currently do not use her top ability in her professional life (and maybe not in private either). So her top strength are not nurtured, and like flowers deprived of water, she withers. But why would you change when are successful in a job ? because you are victim of your success , maybe ?

Jan Vanhoywegnen from Arkafund (VC)[singlepic id=92 w=160 h=120 float=left]

, clearly stated that it is people that make the difference in the success or failure of a venture. But besides technical skills , the current practice for guessing a candidate « psychological » profile is « gut feeling » . Cv can obviously illustrate past experiences, but a cv talk about the past, obviously not about future. And not how you approaches things and people. Hence, having a model to map the strenght needed in a project and the inventory of what is available in a team could highlight the risks when some gaps are made visible, and call for mitigation. [singlepic id=91 w=160 h=120 float=right]

Pascal Ledouble, international coach, could make his intervention more visible, when currently it mainly an intuitive one, hence not so visible. so he can present his created value in a more visible manner

David Gillain, from Google, realised that the famous 20 % that google allows for free project, just fit into that. One naturally uses this time to nurture the strenght that are not fed in the main job exercise. So, would your strength radar be publicly available on your personal page could prove useful when somebody searches your strenght to complement his.

Conclusion

Strengh matching goes beyond just technical skills matching. It looked to me like an ecosystems in emergence, because different categories of actors have complementary needs:

obviously the helped entrepreneur can spot and learn where he can be helped, in an open manner .

VC want to secure the investment, and differentiate themselves by creating value in the counselling, on top of the money.

Coaches and consultants can be selected on targeted opportunities and focus where they bring their highest value

marketplace like bobex could help qualifying what you need

say you need an AJAX developer, but what for ?

to teach my team : then look for social intelligence

or to test the existing job ? look for perseverance

review the jobs from india ? look for perspective

So we all wanted to do as we like, but now we have a serious reason for it.. the doc said it is good for you , and for the others too

More on Seligman : Video, test and so on here.

Ps:Now I know why I go to the beta : this is to feed my curiosity and my open mindedness..99 % both .

When you copy a VmWare appliance, it changes the mac , which may result in two annoying effects :

Ubuntu loses the network on ethernet eth0 ( because the mac in /etc/iftab does not match anymore)

the Mac being different, your dhcp may assign another IP, which is annoying if you host a server that should be contacted by other Pcs , via http for instance ( here I created a small VmWare appliance to host SABnzbd , an automated usenet dowload tool that is http enabled)

the Solution is to Manually Assign MAC Address in Workstation :

Remove the three lines that begin with the following from the configuration file ( the .vmx):

    ethernet0.generatedAddress
    ethernet0.addressType
    ethernet0.generatedAddressOffset

Add the following line to the configuration file:

    ethernet0.address = 00:50:56:XX:YY:ZZ

Adress that you will find in the vmx file of the original vm you copied, next to

ethernet0.generatedAddress = 00:50:56:XX:YY:ZZ

for reference: http://kb.vmware.com/selfservice/microsites/search.do?language=en_US&cmd=displayKC&externalId=507 , Manually Assigning a MAC Address in Workstation

This was tested in Workstation 6.5 , Ubuntu server 9.04

(If there is interest for this appliance, Let me know , I’ll package it for distribution)

Entreprise Globale just posted this Excellent video on Innovation and Bureaucracy!! So real of course (been in banking for 20y , and just a pity the google part just last 20s !! I want more .

Not so well known is the fact that this is not only about geeks whining , but also some visionary academics looked seriously into that too . see Weick, this paper on leadership for instance ( dont be scared by the academic tone, this is worth the effort ).

In fact , NASA is coined in his great book on Mindless versus Mindful Organisations.

Listen to the last 10s of the talk of the manager at google : « Servant Leadership ». The good point is that google have even a name for that

And because just whining leads you nowhere, the same author commited a sequel to How such a (Mindless) organisation can be « converted » or transitionned .

Let me know as soon as your organisation has an « innovation budget code » ! I’ll come in immediatly see what I can help… or maybe should I help setting it out ?
